A vCISO decides what your organisation should do about security, in what order, and makes sure it gets done.

The work usually starts with a risk assessment to understand where you stand today. From that, the vCISO builds a security roadmap, sets priorities and identifies the fixes that can't wait. Ongoing work typically includes writing and maintaining security policies, managing compliance work, reviewing vendor and third-party risk, preparing for audits, planning incident response and reporting progress to leadership.

In the first few months, you should expect a clear picture of your risks, a written roadmap and visible progress on the most urgent gaps.

There is no single price that makes sense for every organisation.

Cost depends on the size and complexity of your business, how much time you need each month, which compliance frameworks apply, whether you need board-level reporting and how much hands-on support comes with the engagement. Most providers charge a monthly retainer, and some offer project-based pricing for defined work such as audit preparation.

A company that needs help answering customer security questionnaires has very different needs from one preparing for ISO 27001 certification while meeting RBI requirements. We would rather understand what you need first and quote for a clear scope.

An in-house CISO works only for you, knows your business in depth and is available every day. They are also one of the most expensive and hardest roles to hire for, and many mid-size companies don't have enough security work to keep one busy full-time.

A vCISO gives you the same level of experience for a defined number of hours at a fraction of the cost. Because they work across several organisations, they often bring a wider view of threats and of what works in practice.

The trade-off is availability. A vCISO won't be in every meeting. For many growing companies, a vCISO is the right step until security work grows enough to justify a full-time hire. A good vCISO can also help you hire that person when the time comes.

Yes, and this is one of the most common reasons companies hire one.

A vCISO can run a compliance programme from start to finish. That means assessing gaps against the framework, writing the policies and procedures, guiding your team through the controls, preparing evidence and supporting you through the audit. This applies to ISO 27001, SOC 2 (Service Organization Control 2), India's Digital Personal Data Protection Act and sector requirements from regulators such as RBI and SEBI.

But the vCISO doesn't make you compliant alone. Your teams still need to run the controls day to day, and your leadership still needs to support the programme.

A vCISO works with your team. It doesn't replace it.

Your IT or security team runs systems and handles day-to-day operations. The vCISO sets the direction: what to prioritise, which risks to address and which controls to put in place. The vCISO also gives your team senior guidance and backing when they need leadership support or budget.

Before the engagement starts, both sides should agree who decides, who does the work and who reports progress. That avoids grey areas once real work begins.

It depends on how much documentation you already have and how quickly your team can make time for it.

Onboarding usually means meetings with leadership and IT, a review of existing policies, systems and past audit findings, and a risk assessment. That gives the vCISO enough understanding to build a roadmap.

A smaller organisation with clear documentation moves much faster than one with multiple sites, several compliance obligations and little written down. We would rather understand your environment first and give you a realistic plan than promise a fixed number of days.

Yes. This is often where a vCISO pays for itself fastest.

Large customers send long security questionnaires and expect clear, accurate answers backed by evidence. A vCISO can answer these questionnaires, build the policies and documents customers ask for, fix the gaps that keep causing problems, and join calls with the customer's security team to explain your controls.

Over time, a vCISO can also guide you towards certifications such as ISO 27001 or SOC 2, which many customers accept in place of long questionnaires. A vCISO should never overstate your controls to win a deal. Wrong answers in a questionnaire create legal and contract risk later.

In most cases, very little. Many providers use the two terms to mean the same thing: an experienced security leader who works for you part-time.

Some providers use fractional CISO for an arrangement where the person spends a larger, fixed share of their time with you, sometimes onsite, and acts like a member of the leadership team. They use virtual CISO for a more remote, flexible arrangement.

Don't choose based on the label. Compare how many hours you get, how available the person is, what they will deliver and who does the work.

A vCISO provides security leadership. They decide what your organisation needs to do, set priorities, manage risk and compliance, and report to leadership.

A managed security service provider (MSSP) runs security operations. It monitors threats, manages security tools, handles patching and vulnerabilities, and responds to incidents.

Put simply, the vCISO decides what to do and the MSSP carries much of it out. Many organisations use both, and a vCISO can oversee the MSSP to make sure the service delivers what the business needs.

A consultant who runs a one-off audit gives you a report on where you stand at that moment. After the report, your team decides what to do with the findings and does the work alone.

A vCISO stays with you over time. They turn findings into a plan, follow up on progress, adjust priorities as your business changes and remain accountable for results.

If you only need a point-in-time assessment, a one-off audit may be enough. If you need someone to own and improve your security over months and years, you need a vCISO.

A vCISO can report to both, and a good one should be able to.

Day to day, the vCISO usually works with the chief executive, the head of IT or the chief technology officer. For larger organisations and regulated businesses, the vCISO should also present to the board or its audit or risk committee. That means explaining risks, progress and decisions in business terms, not technical detail.

Agree on the reporting lines at the start. Also be clear that the board and management still own the final decisions about risk. The vCISO advises on those decisions and makes the risks visible.

A vCISO leads the response, but usually doesn't do the hands-on technical work.

Before an incident happens, the vCISO builds the incident response plan, assigns roles and runs exercises so your team knows what to do. During an incident, the vCISO coordinates the response, helps leadership make decisions, manages communication and makes sure the team meets reporting deadlines, such as CERT-In's 6-hour reporting rule. Your IT team, your SOC provider or specialist incident responders carry out the technical containment and investigation.

Check how the engagement handles incidents. Ask how quickly the vCISO will respond outside business hours and whether incident time counts against your monthly hours.

This is one of the most important questions to ask any vCISO provider.

Some providers assign one named person to your organisation. Others rotate work across a team, which means you may speak to a different person each month. Rotation makes it hard for anyone to understand your business properly.

Before you sign, ask for the name, background and certifications of the person who will lead your engagement, such as CISSP (Certified Information Systems Security Professional), CISM (Certified Information Security Manager) or CISA (Certified Information Systems Auditor). Also ask what happens if that person leaves, and whether you get a say in their replacement. A supporting team is useful, but one named person should stay accountable.

Every engagement includes a set number of hours each month, and we agree that number with you before work starts.

We base the hours on what your organisation actually needs, and we agree up front what happens to unused hours, how we charge for extra time and how quickly your vCISO responds to urgent requests. Security incidents and audits rarely fit within a monthly allowance, so we plan for busy periods from the start.
